SOP-OM-14 · Pre-Production Meeting (PPM) & Mini Pilot

Scope

Scope: Covers the Pre-Production Meeting and Mini Pilot process, including product file review, sealed sample verification, production-condition sampling, and readiness approval before cutting or knitting begins.

Purpose: Ensures the factory can reproduce the approved product standard under actual production conditions before bulk production starts.

Owner: PMR / GT / QA own and coordinate the PPM and Mini Pilot process, including preparation, review, issue resolution, and production release.

Applies to: Applies to PMR, SCQC, factory QA, Production Manager, and Quality Manager involved in Pre-Production and production readiness activities.

Process

  1. Hold PPM before cutting or knitting. Do not start cutting until PPM passes. (See GL-OM-06 Weekly Production Report (WPR) & Meetings — R6)

    • Book the meeting at least one week in advance.
  2. Bring mandatory inputs. Have the sealed approved sample, a complete and accurate product file, and mini pilot samples ready.

  3. Prepare mini pilot quantities. Make samples at the production site under production conditions; SCQC reviews them before the meeting. (See GL-OM-03 Washed Garments Shade Approval — R5)

    • Minimum 2 pieces per size; if more than 6 sizes, minimum 12 pieces from core sizes (for example 4 sizes × 3 pieces).
    • Provide up to 5 assorted PPM samples including smallest, largest, and middle sizes.
    • Below 1,000 pieces order quantity: 1 sample each in smallest and largest sizes.
    • 1,000–3,000 pieces: 3 samples from alternate sizes (for example 8-12-16-22 or XS-M-XL).
    • Above 3,000 pieces: 5 samples from alternate sizes.
  4. Run the meeting. PMR, SCQC, factory QA, production manager, and quality manager attend.

    • Check the product file and PPM samples together.
    • Do not check samples outside the production site.
  5. Release or repeat. If issues are found, repeat preparation and hold cutting.

    • When everything is satisfactory, the factory may proceed to the first lay plan and first bulk batch.
